2、苦心经营创市场，扭亏为盈结硕果

从装修完成到现在，四个月过去了，酒店认真执行“内强素质，外树形象，狠抓管理，全员营销”十六字方针。扎扎实实，一步一个脚印走出了具有华瑞特色的酒店经营之路。营业收入逐日增加，递增幅度使人振奋。据统计：一月份：收入11万元，亏损6万元；二月份收入15万元，亏损1万元；三月份收入19万元，盈利1万元；四月份收入26万元；盈利9万元，1—6月份，营业额102万元，这些数字，它凝聚了酒店全体员工的心血和汗水，它告别了以往经营亏损的局面，迎来了酒店的新生。

3、默默无闻做工作，敬业服从讲奉献

无论是正式员工，还是招聘的员工，大家心往一处想，劲往一处使。从酒店开业至今，酒店所有管理人员特别是中层以上管理人员没有节假日，没有星期天，没黑没白地泡在酒店，酒店领导每天工作时间达12个小时以上，部门经理每天工作10个小时以上。大家没有一句怨言，没要过一分钱的加班费，有的同志家里有了病人，托付家里其他人帮忙而不请假照常上班，有的同志一连几天不回家，生病也不休息，坚持上班，还有的同志由于长期加班加点，过度劳累，病倒在工作岗位上，这样的事例举不胜举，非常感人。如采购部副经理，每天清晨5点多起床，晚上8点多回去，不论刮风下雨，多么寒冷，还是身体不适，总是默默无闻地干工作，大家称他为“老黄牛”。家有70多岁老母一人，不能下楼，行动不便，她每天晚上10点下班，慈母天天盼儿归。刘秋菊孩子小，托付身体有病的婆婆看着，坚持上班。餐饮部主管，既当老师培训员工又当服务员为客人服务，还要管理餐厅前台，常常是晚上10多钟才回去，累倒在工作岗位上，就连怀孕流产考虑到花会期间特别忙，一直坚持到5月初才做手术。

4、重视人才抓管理，建章立制成方圆

酒店管理是一门科学，有它一套内在的规律和规章。酒店运行一开始就决定高起点，上水平。我们先后聘请了曾在三星级酒店工作的餐饮前厅主管、厨师长和酒店副总到*大酒店担任相应地管理职务管理酒店，这些同志有长期的酒店管理经验和理论水平，在酒店总经理的带领下，严抓严管，使酒店很快走上正规化、专业化管理轨道，少走了一些弯路，无论是基层管理还是服务质量和产品开发都达到了一定水平。并得到顾客认可。10多名正式员工虚心向这些专业人员学习管理知识、管理技能和管理经验，在酒店管理方面进步很快，现已基本适应并胜任各自的工作岗位。几个月来，酒店在抓管理的同时，从抓纪律整顿入手，先后制定并下发了一系列酒店管理制度，如《关于抓好当前几项工作的通知》、《关于开展安全质量月活动的通知》、《关于酒店机构设置的暂行规定》、《物料采购、保管领用管理制度》、《餐饮销售制度》、《华瑞大酒店销售价格及折扣权限规定》、《各部门及经理岗位责任制》、《安全消防管理制度》、《总台、客房、餐饮、后厨、工程、保安的工作内容、工作程序》、《酒店质量检查奖惩条例》、《经理值班制度》、《工作例会制度》、《安全、卫生检查制度》等等。

总之，酒店通过订制度，立规矩，抓管理，重落实，管理人员通过学知识，学技能，重实践，已初步形成一套较完整的管理规章制度和工作思路，使我们的管理水平在不断提高，酒店服务质量在不断提升，得到了越来越多的客人认可和好评。

5、紧抓培训不放松，奖惩分明立竿见影

酒店是铁打的营盘流水的兵，员工新成份多，他们大多对酒店工作标准要求知之甚少，即使在别处干过一段时间，不是知之皮毛，就是带来一些不良工作习惯20xx年酒店工作总结5篇工作总结。我们采取集中培训与岗上培训相结合，定时定点培训与班上班下培训相结合，老师教学生学生教学生的互帮互学制度。新员工把专业知识记在本上，挂在嘴上，落实在行动上，部门实行班前、班中、班后检查，酒店实行巡查、抽查制度。为鼓励大家多学、学好技术，我们还在四月份举办了*大酒店第一届操作技术比武大赛，并表彰了优秀选手。此项活动地开展，极大地调动了员工学技术、大练兵的积极性。酒店还对拾金不昧的进行了通报表彰，同时，酒店也对违规违纪及时批评、处罚。如每周三酒店进行卫生、服务质量大检查，对查出的问题予以处罚，对保安、总台夜间工作失职，客人投诉问题，酒店通报批评并给予了严厉处罚。现在，全店上下形成人人有岗，岗岗有责，职责分明，奖罚明确的有序局面。

6、建立营销新机制，千方百计搞经营

随着酒店内部管理逐渐好转，扩大新客源稳定老客户已成为当务之急。酒店决定成立营销部，打破铁饭碗，多劳多得，按绩分配

精选了二名有这方面特长的正式员工，每月只发300元生活费，其余按营销业绩提成，从5月份开始正式运作。酒店只有30间客房。一个小会议室200个餐位，往往接一个培训班80-110人，承接婚宴常常在30桌-45桌之间，如信息工程学院培训班110人，宣传部培训班60人，土管局培训班80人，市银河公司婚宴40桌，酒店的现有规模严重影响了经营。酒店挖空心思借船出海，与近邻海关酒店联系，房间不够租海关房间，婚宴安排不下安排在海关。在酒店未增加一间房，一个宴会间的情况下，我们顺利接待了一个个培训班，一桌桌婚宴，取得了社会效益、经济效益双丰收。

二、下步工作打算及存在的困难和问题

根据酒店目前经营形势我们下步工作打算是：

1、抓住营销这个龙头，实行全员营销

实践使我们认识到，营销工作是否到位直接关系到酒店的兴衰，它在酒店经营中处在龙头的地位。在下步的工作中，一是抓好营销人员自身素质的锻炼和培养。二是压担子教方法学好营销学问。三是政策到位并及时兑现。四是发动全体员工跑营销，同时享受营销政策和待遇。做到专业人员与全体员工相结合，专业与业余相结合，发扬钉子精神，粘胶特性锲而不舍，拿出攻不下堡垒不罢休的劲头跑营销，客人不但要请进来，而且要留得住。

2、狠抓内部管理和业务培训，走上正规化、科学化轨道

一是制定完善操作程序、内容标准、考核办法。二是完善岗位责任制。三是重在落实。切实做到工作有布置，有标准，有奖惩措施，有检查，有反馈，一件件落到实处，狠抓管理不放松，对事不对人；四是抓好员工培训，提高操作技能。培训要有系统的培训计划，有阶段、有目标、有考核、一步步抓好落实。员工操作水平普遍较低，工作质量不高，虽然知道工作程序、要求，但服务不到位，体现到客人身上则有工作质量不到位，有似是而非的感觉。

3、实行表格化管理。

酒店管理是一门科学，是一种体系，有其内在规律。所以，大量工作体现在表格管理上。量化管理要逐步健全，只有这样，才能沿着正规化、科学化的管理模式前进，在此基础上，逐步形成有华瑞特色的管理模式。

4、进一步搞好节约挖潜，向节约要效益。

现在存在很多浪费现象，节约、节能降耗大有文章可做。一是找出节约项目。如客房一次性用品、餐厅低值易耗品、厨房下脚料和燃料节约等等。二是制订出考核指标。做到既简单明了，又切实可行，便于操作。三是抓好节电、节水、节油工作。节电：换装变压器，如有可能改造线路，降低电损。节水：防止长流水，防止电机大马拉小车。节油：增加储油罐，改买零售油价为买批发油价。四是搞好采购工作，做到公开、透明，采购物品原则是货比三家，好中选优，降低原材料购进成本。

5、争创市有青年文明号和全国二星旅游饭店

积极组织青年参加市、开发区的青年团活动，发动广大团员青年在本职岗位上发挥作用，争创20xx年度市级青年文明号。争创二星级饭店，对照二星级旅游饭店标准，对号入座，逐项打分，缺项的尽量补上，不足的努力改进。特别在软件方面如管理人员素质、服务质量方面下功夫。

6、局、库领导需协调解决的困难

一是移装变压器，改造输电线路。

现在酒店因电耗、电损每月多支出5000元。

二是水供应。

自备井的电机耗电每月600度，酒店为水费多支付1000元。

三是车辆。

酒店跑营销走访客户、到外地采购原料、接送酒店客人等没有车辆非常不方便，同时也不利于树立酒店形象。
