在今年抓“三标一体”6S管理的推行认证过程中，酒店召开了多次专题会，安排了不同内容的培训课，组织了一些验审预检等。这些大大促进并指导了酒店管理工作更规范地开展。同时，酒店引进国内外先进酒店成功经验，结合年初制定的管理目标和工作计划，酒店及各部门全年主要抓了八大工作。

(一)以效益为目标，抓好销售工作

1、人员调整。酒店销售部划开前台等岗位，仅销售人员上半年就有 名，是同规模星级酒店的2倍多。酒店总经理班子分析原因，关键是人，是主要管理人员的责任。因此，酒店果断地调整了销售部经理，并将人员减至 名，增强了留下人员竞争上岗意识和主动促销的工作责任心。

2、渠道拓宽。销售部原来分解指标因人而定，缺少科学依据。酒店下达的经营指标却难如期完成。针对上半年出现的缺少市场调研、合理定位、渠道划分种种问题，总经理班子在调整了部门经理后，研究通过了下半年度的“销售方案”。

其中在原有协议公司、网络订房、上门散客仅三条自然销售渠道的基础上，拓展增加了会展、团队、同行、会员卡等渠道，设渠道主管专人负责，并按各渠道客源应占酒店总客源的比例，相应地按比例分解指标。这样，一是划分渠道科学，二为分 解指标合理，三能激励大家的工作责任心和促销的主动性，四可逐步再次减员增效，五则明显促进了销售业绩的提升。

3、房提奖励。根据本酒店市场定位为商务型特色酒店，以接待协议公司商务客人和上门散客为主，以网络订房、会展团队等为辅的营销策略，总经理班子参照同行酒店“房提”的一些成功经验，制定了对销售部前台接待人员按高出协议公司价售房后予以一定比例提成的奖励。这一房提奖励政策，极大地调动了前台接待员促销热情和服务态度，使酒店上门散客收入由上半年 万元升至下半年 万元，升幅约为 %。

4、窗口形象。销售部前厅除充分利用酒店给予的房提政策，加大促销力度外，还特别重视塑造酒店的窗口形象。其一，合理销控房间，保证酒店利益最大化。例如，在今年的车展、房展期间，合理的运作，保证客人的满意，也保证了酒店的最大利益，连续多天出租率超过100%，而平均房价也有明显的提高。

其二，完善工作流程，确立各种检查制度。加强对前厅在接待结帐、交接班等工作流程上的修订完善，尤其是结帐时采用了“宾客结算帐单”，减少了客人等待结帐的 时间，改变了结帐的繁琐易错。加强主管的现场督导。通过增加主管去前台的站台时间，及时解决了客人的各种疑难问题，并对员工的微笑服务方面起到了检查督导作用。加强主管和领班的双检查工作。要求主管和领班对每天每班的户籍登记等检查并签字，增强主管、领班的责任心。

今年户籍登记、会客登记、上网发送等无发 生一起错登漏登现象。总之，前厅部在总经理的带领下，层层把关，狠抓落实，把握契机，高效推销，为酒店创下了一个又一个记录，上门散客由原来占客房总收入的 %提高到 %，最高日创收为 元，最高日平均房价为 元;全年接待宾客 万人次，接待外宾 万人次。

5、投诉处理。销售部尤其前厅岗位，是酒店的门面岗位，也是客人咨询问题、反映情况、提出建议、投诉不满等较为集中的地方。本着“宾客至上、服务第 一”和“让客人完全满意”的宗旨，从部门经理到主管、领班，直至前台接待人员，除了能做到礼貌待客、热情服务外，还能化解矛盾，妥善处理大大小小的客人投诉。

一年来，销售部共接待并处理宾客投诉约 起，为酒店减少经济损失约 元，争取了较多的酒店回头客。此外，销售部按酒店总经理班子的要求，开始从被动销售到主动销售、从无序工作到有序工作、从低效谈判到中效谈判、从无市场调研分析等无基础管理到每月一次市场调研分析和客户送房排名等等，直接赢得了销售业绩的显著回升。下半年共创收 万元，比上半年增额 万元，增幅约为 %。

(二)以改革为动力，抓好餐饮工作

1、绩效挂钩。餐厅虽然是酒店的一个部门岗位，但在管理体制上率先进入市场轨道，绩效挂钩的改革举措在该餐厅正式推行，即将餐厅的经营收入指标核定为 万元/月，工资总额控制为 万元/月。在一定的费用和毛利率标准下，若超额完成或未完成营收指标，则按完成或未完成的比例扣除工资总额的相应比例名额。这种绩效挂钩的做法，一方面给餐厅厨房的管理者、服务员、厨师等人员以无形的压力，思想工作欠缺或管理不得法等还会带来一些负面的影响;另一方面，却使大家变压力为动力，促进餐厅、厨 房为多创效益而自觉主动地做好经营促销工作。如餐厅增开夏季夜市、增加早餐品种等等。

2、竞聘上岗。餐厅除了分配政策作了改革，用人、用工机制也较灵活。管理者能上能下，员工能进能出，依据工作表现竞聘上岗等等，这些皆利于酒店及部门岗位的政令畅通，令行禁止。当然，主要管理者若素质欠佳或管理不力，也自然会产生一些逆反后果。但总体看来，餐厅将表现和能力较优秀的主管安排到负责岗 位，将认真工作的员工提为领班，将不称职的主管、领班及员工予以劝退等，多多少少推动了餐厅各项工作的开展，为力争完成营收指标提供了管理机制等方面的保证。

3、试菜考核。酒店要求餐厅的厨师每周或至少隔周创出几款新菜，由店级领导及相关部门经理试菜打分，考核厨师的业务水平，同时对基本满意的新菜建议推销。半年来，餐厅共推出新菜 余种，其中，铁板排骨饺、香辣牛筋、汉味醉鸡、野味鲜、兰豆拌金菇等受到食客的普遍认可。此外，对考核优秀的厨师给予表彰鼓励，对业务技术较差的厨师要求及时调换等。

另外，餐厅配合酒店，全年共接待重要客人 批，计 多桌，约 人次。餐厅的服务接待工作得到了酒店和上级领导的基本肯定和表扬。

(三)以客户为重点，抓好物业工作

1、耐心售房。如物业部出租3322房，房主是做旅行社的，又处于刚创业阶段，为减少资本投入，就想租一间面积稍小但位置好能一目了然的房间，于是 他们看中了3322房，离台口近18平方米的面积非常合适。然而此房间已被其他客人预订了。他们在物业部待了一整天。后来，物业部不厌其烦地给他们介绍其他房间，经过两天多的不断做工作，他们租下了比3322房大20平方米的3346房。在物业部全体员工的努力工作下，写字间的出租率达到了 %，超过了去年同期水平。

2、售后服务。夏天到了，空调不制冷，投诉;房顶漏水了，投诉;发现有人私自动用公司的用品了，投诉;冬天到了，暖气不热了，投诉;就连浴室少了个凳子，都要投诉。每当物业部接到投诉电话时从不推卸责任，首先向客人道歉，再找到相关部门协助解决。解决完了还要对客户进行回访直到令其满意为止。

3、催收房费。催收房费也是一件难事。有的客人因为某种原因不按时交房费，物业部就积极进行催账，不仅是打电话，每到交费的时候就亲自到房间去收房费。

(四)以质量为前提，抓好客房工作

1、班组晨会。为保证酒店基本产品“客房”质量的优质和稳定，客房部根据酒店要求，设立了长包及散客班组的晨会制度，对当日的工作进行布置，对每个员工的仪表仪容不整进行规范，从而使全体员工在思想上能够保持一致，保证了各项工作能够落实到位。在班组的周例会中对上周工作进行总结，对下周的工作进行 布置并形成文字，同时将酒店相关文件的内容纳入其中，充分体现了“严、细、实”的工作作风。

2、安全检查。除部门设立专职安全保卫分管负责人外，将安全知识培训开成系统在全年展开，体现不同层次、内容。从酒店相应的防范措施、突发事件的处理办法到各项电器的检查要求等等，从点滴入手。明确各区域的安全负责人，以文字形式上墙，强调“谁主管、谁负责”“群策群力”的工作原则。对于住店客人、会客人员、过往人员进行仔细观察、认真核对，做到无疏漏。全年散客区共查出住客不符的房间 间，不符人员 人。客务部共查出不安全隐患 起(客人未关门、关窗 起;不符合酒店电器使用规定 起)。

(五)以“六防”为内容，抓好安保工作。

1、制订预案。在日常经营、每个重大节日、大型活动前，保卫工程部都积极制定安保方案和应急预案共 份、及时签订安全协议书约 份。按时组织酒店内安全检查，与各部门签订安全责任书，做到责任明确、落实到人、各负其责。

2、严格检查。严格检查消防设备设施，提前对烟感系统 个报警点进行全面测试，对断线故障、报警点不准确进行修复，保障线路畅通、正常使用;对酒店应急疏散灯、安全出入口进行补装和更换等。

(六)以降耗为核心，抓好维保工作

1、八字要求。根据北京市委市府关于节电节水的通知精神，酒店总经理办公会专题研究决定，在酒店及各部门原有管理规定执行的基础上，再次向全店干部员工提出节能降耗8字要求。即一要关，二要小，三要隔，四要定，五要防，六要查，七要罚，八要宣。

2、抢修维修。维修组的7名同志承担着酒店各个部门设备设施的维修保养工作，经常为抢修一个部位坚持工作到深夜，有时一干就是一整夜。同时，他们对自己的工作做到心中有数合理安排，如在入冬前提前对酒店供暖设备进行了全面检修、整修酒店配电箱更换电度表等。

3、采购把关。采购部在工作中努力做到节约开支，降低成本，积极走访市场咨询商家，努力做到货比三家，坚持同等价格比质量，同等质量比价格，严把进货质量关。坚持制度原则，凡是支出金额较大的采购计划，都要事先得到领导审批。做好预算费用开支，控制采购费用的支出。

(七)以精干为原则，抓好人事工作

1、合理定编。根据酒店总经理办公会议精神，以精干、高效为用人原则，人事部在年初**名全店人员编制的基础上，由店级领导出面，找相关部门协调，再减10名编制，并未影响酒店及部门工作。

2、员工招聘。根据酒店经营需要，控制人事费用支出，调整人员结构。由店级领导带队，数次去密云、怀柔、天津等地，联系职校，招聘录用实习生 人次;登报 次、网上招聘 次，共计招聘 人次。

(八)以“准则”为参照，抓好培训工作

1、店级讲座。按照酒店年初制定的全员培训计划，参照《员工待客基本行为准则》20字内容，由店级领导组织召集对部门经理、主管、领班及待客服务人 员的专题培训，重点讲解管理素质、服务意识、礼貌待客、案例分析等。全年共组织培训 余批，约 人次参加，通过讲解、点评、交流等，受训人员在思想认识和日常工作中，皆得到不同程度的感悟和提升。

2、英语授课。上半年人事培训部每周二、四下午2小时，定期组织前台部门、岗位人员进行“饭店情景英语”的培训;下半年重点对餐厅、销售部前台员工进行英语会话能力的培训考核，促进了待客服务人员学习英语的自觉性。

3、部门培训。各部门在酒店组织培训的同时，每月有计划，自行对本部门员工进行“20字”准则内容和岗位业务的培训。例如销售部前厅，抓好对各岗位 的培训工作，做到“日日有主题，天天有培训”。分阶段、分内容对前厅员工进行培训和考核。

前台的接待、收银每天早班后利用业余时间进行培训;主管、领班每两周进行一次培训，前厅全体员工每月一次的培训。培训内容包括业务知识、接待外宾、推销技巧、案例分析、应急问题处理等。通过培训，员工的整体素质提高 了，英语水平提高了，业务水平提高了，客人的满意度也提高了。一年来，各部门共自行组织培训 批，约 人次参加。酒店与部门相结合的两级培训，提高了员工整体的思想素质、服务态度和业务接待能力。

4、练兵考核。酒店会同客房、前厅、餐厅等前台部门岗位，在日常业务培训、岗位练兵的基础上，组织了业务实操考核，评出了客房第一名丁剑，第二名吕玺，第三名王凤;前厅第一名张进，第二名张振，第三名王云;餐厅第一名李晓娟，第二名孙桂芬，第三名高梅;厨房第一名黄玮，第二名方胜平，第三名钟玉彪。 酒店分别予以奖励并宣传通报进行表彰。

四、四星标准，客户反馈，酒店仍存三类问题

一年的工作，经过全店上下的共同努力，成绩是主要的。但不可忽略所存在的问题。这些问题，有些来自于客人投诉等反馈意见，有些是酒店质检或部门自查所发现的。用四星级酒店的标准来衡量，问题之明显、整改之必要已非常迫切地提上酒店领导班子的议事日程。

1、设施设备不尽完善。

2、管理水准有待提升。

一表现在管理人员文化修养、专业知识、外语水平和管理能力等综合素质高低不一、参差不齐;二表现在酒店尚未制订一整套规范的系统的切实可行的“管理模式”;三表现在“人治”管理、随意管理等个体行为在一些管理者身上时有发生。

3、服务质量尚需有优化。

从多次检查和客人投诉中发现，酒店各部门各岗位员工的服务质量，横向比较有高有低，纵向比较有优有劣。白天与夜晚、平时与周末、领导在与不在，都难做到一个样地优质服务。反复出现的问题是，有些部门或岗位的部分员工，仪容仪表不整洁，礼节礼貌不主动，接待服务不周到，处理应 变不灵活。此外，清洁卫生不仔细，设备维修不及时等，也影响着酒店整体的服务质量。

通过对酒店全年工作进行回顾总结，激励鞭策着全店上下增强自信，振奋精神，发扬成绩，整改问题。并将制订新一年度的管理目标、经营指标和工作计划，以指导20xx年酒店及部门各项工作的全面开展和具体实施。
